Compact REPO_POLICIES.md without losing rules (closes #158) #159

Rewrites prompts/REPO_POLICIES.md shorter, for #158. No rule, exception or condition is added, dropped, loosened or tightened, and must and should stay as they were. The changes from #154 and #155 are kept word for word.

Size

  • Lines: 1,145 before, 1,062 after (7.2% fewer).
  • Words: 8,427 before, 7,794 after (7.5% fewer). Outside code blocks: 7,469 before, 6,930 after.
  • make fmt and make check pass.

For sneak

The cut is small because the document held little padding. What it had was the same rule said in two to five places, and that is gone. Nearly every sentence left is a rule, a condition, or the one reason that stops an agent "fixing" the rule. Going much shorter means taking content out of this file, and that is your call.

Question. Which of these, if any, should follow this PR? REPO_POLICIES.md is the file every repo vendors a copy of. Sizes are in words.

  • Examples as files. The canonical Go Dockerfile and the Python test phase Dockerfile (about 640 words, 115 lines) become files in the prompts repo, fetched by URL like .golangci.yml and the model scripts already are. The document keeps the notes and links the files. Result: about 7,070 words. No rule moves. To undo, paste the two blocks back.
  • Language sections to the style guides. "Canonical Go Dockerfile" (1,100), "Python test phase" (778), "node and yarn" (315), ".golangci.yml" (255) and "Web services" (429) move to the Go, Python and JavaScript style guides and the Go HTTP server conventions. Result: about 4,830 words. A repo that vendors only REPO_POLICIES.md would then no longer carry those rules, so the vendoring rule and both checklists change too. To undo, move the sections back and re-vendor.
  • Rules without reasons. Each rule keeps its exception and its command and loses its reason. Result: roughly 6,700 words. An agent can then no longer tell why -count=1 or the COPY --from= lines are there, and each of those reasons was added after one got it wrong.

Recommendation. "Examples as files" now: it loses nothing and gives repos a file to copy. "Language sections to the style guides" only if you want the file under 5,000 words and accept that repos vendor the style guides too. Not "Rules without reasons".

Merged: stated once now

  • What is pinned (26-31) and how (50-54, 56-58): one list.
  • Makefile targets (87-95), scripts (104-111), our four extensions (185-192) and the pre-commit hook (687-691): one list of targets and scripts.
  • README must have an Entrypoints section (200-201, 1061-1064): kept under README.
  • A distribution tool is installed only when missing (124-126, 960-961).
  • No yarn.lock means no node and no yarn (130-131, 174-175, 618-619).
  • The files a stage copies before script/bootstrap (166-170, 243).
  • What script/cibuild does and why it bootstraps (177-183, 659-668).
  • The final stage depends on both gates (229-230, 257-262, 441-447). The no-op copy is explained by the comment in the example.
  • When golangci-lint reuses a cached finding (289-293, 465-469): the fuller list.
  • The tag on its own line (270-272): the comment in the version snippet says it.
  • What Docker keeps above ARG CACHEBUST (320-324, 449-452, 484-485).
  • A bare docker build . proves nothing (332-333, 660-661).
  • The lint image needs nothing installed (345-346, 439-440).
  • -count=1 (461-462, 753-765).
  • A first run that timed out gets no rerun, and a hung package uses the backstop once (705-707, 713-714, 749-750, 776-777, 787-789).
  • fetch-depth: 0 (652-654, 881-883): kept under CI.
  • .gitignore patterns do not go into .dockerignore unmodified (811-814, 816-820).
  • The version comes from .git in the build context (512-533, 853-857, 878-879).
  • Hardening: the list is not exhaustive (984, 1044), forwarded headers (1021-1023), WriteTimeout and IdleTimeout (1005-1006).
  • README License section (1070-1071): already in the list of required sections.
  • The Python layer in the Go list of what check builds keep (470-472): the Python section says it.

Removed

  • The Go and Python make test recipes (726-740, 767-773). The same commands are in the two Dockerfile examples. One new sentence says a Makefile writes each $ of them as $$. The generic Makefile pattern stays.
  • "Both have produced wrong verdicts in this org, in both directions" (286-287): history.
  • "a Go test phase's image holds the toolchain" (266-267): an example of a stated reason.
  • "since consuming repos receive the file and not the tracker" (847-848): history.
  • "BuildKit runs stages in parallel by default" (442-443) and "Docker invalidates a COPY layer only when the copied content changes" (295-296): the sentence next to each already gives the rule.

Other files

  • Both checklists: "the .golangci.yml paragraph" is now "the .golangci.yml section". Their other references still name things that exist: the canonical Go Dockerfile and the Python test phase example.
  • README.md needs no change. Its restated CACHEBUST rule matches word for word.
  • TODO.md: one Completed Steps entry.

Disclosures

  • Judgement call: headings added. Order is pinning, the short absolute rules, how work is run and checked, the build, then files and conventions.
  • Judgement call: short lists of names that the review did not fail stay inline. The lists it named are bulleted again, with the wording on next.
  • Judgement call: code blocks and their comments are untouched, though the comments repeat the text. They are the canonical examples repos copy.
  • Unverified: the "Rules without reasons" size is an estimate. The other two are counts of the named sections.
  • Not updated: the sizes under "For sneak" were counted before the rework, when the file had 7,709 words. Each result is now up to 85 words higher.
  • Not checked: the template repos and the vendored copies in other repos.
  • Labelled needs-review and assigned clawbot for the fidelity review the issue asks for. After that it goes to sneak. The fleet does not merge it.

The rules now sit under headings, the pinning rule first. Each rule that
was stated in several places is stated once. From 1,145 lines and 8,427
words to 1,012 lines and 7,709 words. Code blocks are unchanged, except
that the Makefile copies of the Go and Python test commands are gone:
the Dockerfile examples carry the same commands.

Both checklists name the `.golangci.yml` section.

FAIL (needs-rework). Line numbers are prompts/REPO_POLICIES.md at 6dcacf6.

Meaning changed

  1. Lines 712-728: the CI settings no longer bind every repo.

    • Old: every repo's workflow checks out with persist-credentials: false and fetch-depth: 0, has the concurrency block, and sets timeout-minutes: 20.
    • New: "The canonical .gitea/workflows/check.yml sets these:". A repo whose own workflow lacks them now breaks no stated rule. Both checklists still require them of each repo.
    • Acceptable: "The workflow sets these:", with the same four bullets.
  2. Lines 208-210: a new rule.

    • New: "A Dockerfile stage that needs no yarn therefore copies no yarn.lock." The old text described only the two examples. As a general rule, it is broken by the COPY . . in the Go and Python examples in any repo that has a yarn.lock.
    • Acceptable: such a stage copies no yarn.lock before it runs script/bootstrap, so script/bootstrap installs no node and no yarn there.

Less clear than before

  1. Line 292: "Keep the final stage last." says nothing. The final stage is last by definition. The old text, in the Go section, said "Keep the runtime stage last".

    • Acceptable: name the stage that ships (the runtime image, or the development environment in a non-server repo) and say to keep it last.
  2. Line 661: "Otherwise" can be read the wrong way. After "The build fails if the context carries .git and…", "Otherwise" reads as "when the context has no .git".

    • Acceptable: "Without that check, a missing git…", as the old text had it.
  3. Sentences that the review of #147 failed are back. The disclosure that this follows that PR is wrong for these:

    • Lines 75-77: "Code-derived data must never be committed if it can be avoided: compiled bundles, minified output, generated assets."
    • Lines 253-254: "treats --version output that is absent, non-zero, empty or unrecognised as a mismatch".
    • Lines 355-356: "Docker keeps the layers above the line until the base image, their own lines or the files they copy change."
    • Lines 540-541: "installs nothing beyond system packages, pipenv and its dependencies, and the packages from Pipfile.lock".
    • Lines 556-558: "--deploy installs only what Pipfile.lock names, checks every package…, and fails when…".
    • Lines 680-683: "A submodule whose name has a config segment (config, deploy/config, config/lib) loses its whole git directory…". Both checklists still carry the fixed wording, so they no longer match.
    • Lines 912-913: "Internal errors must never leak implementation details to the client: stack traces, SQL queries, file paths." The list follows "the client".
    • Acceptable: the wording on next for each, meaning a short lead and a bulleted list, with the submodule examples in their own sentence.
  4. More bulleted lists became comma-separated lists in a sentence.

    • Lines 531-533: "Docker keeps what that RUN installed until the base image, script/, Pipfile, Pipfile.lock or a line up to and including the RUN changes." It has five items, and the verb comes last.
    • Lines 940-941: the five things the README's first line must include.
    • Lines 960-963: the nine root files.
    • Acceptable: the bulleted lists from next.

PR body

  1. The body runs to about 1,300 words. The issue asks for the size figures and the list of merges and moves. The "For sneak" section repeats #158 (comment).
    • Acceptable: drop "For sneak" from the body, since it stays on the issue. After the rework, the opening claim that no rule was added or loosened must be true.

Disclosures

  • Judgement call: dropping the Go and Python Makefile test recipes counts as removing needless examples under the issue. Not failed.

Fixes the findings of the review of
#159.

- CI: "The workflow sets these:", so the four settings bind every
  repo's workflow again.
- node and yarn: a stage that needs no yarn copies no `yarn.lock`
before it runs `script/bootstrap`, which is what the examples do.
- Dockerfile: names the stage to keep last, the one that ships.
- Version: "Without that check" replaces "Otherwise".
- The lists the review named are bulleted again, with the wording on
`next`. The submodule examples are in their own sentence, as in both
  checklists.
- `TODO.md`: the entry carries the new size, 1,062 lines and 7,794
  words.

Reworked at 2e98be4, as #159 (comment) says. make fmt and make check pass. Line numbers are prompts/REPO_POLICIES.md at 2e98be4.

  1. Line 742: now "The workflow sets these:", with the same four bullets.
  2. Lines 213-215: a stage that needs no yarn copies no yarn.lock before it runs script/bootstrap, so script/bootstrap installs no node and no yarn there.
  3. Lines 303-304: "Keep the stage that ships last: the runtime image, or the development environment in a non-server repo."
  4. Lines 688-690: "Without that check, a missing git…" replaces "Otherwise".
  5. All seven sentences are back to the words on next: six short leads with bulleted lists, and the submodule examples in their own sentence, which matches both checklists again.
  6. The three lists are bulleted again as on next: what Docker keeps after the Python RUN, the README's first line, and the nine root files.
  7. PR body: "For sneak" is left as it is, as instructed. The size figures and the disclosure about inline lists are corrected, and the opening claim now holds.

Size now: 1,145 to 1,062 lines (7.2% fewer), 8,427 to 7,794 words (7.5% fewer).

  • Deviation: TODO.md is changed too. Its entry stated the old size, so it now says 1,062 lines and 7,794 words.
  • Not updated: the sizes under "For sneak" were counted when the file had 7,709 words. Each result is now up to 85 words higher. The body's Disclosures section says so.
  • Judgement call: in finding 5, the Python and error-handling items keep this PR's sentence openings ("In that step, script/bootstrap:" and "Error handling:") and take the lead and list from next.
  • Not done: labels and assignee are untouched.

Reworked at `2e98be4`, as https://git.eeqj.de/sneak/prompts/pulls/159#issuecomment-169510 says. `make fmt` and `make check` pass. Line numbers are `prompts/REPO_POLICIES.md` at `2e98be4`. 1. Line 742: now "The workflow sets these:", with the same four bullets. 2. Lines 213-215: a stage that needs no yarn copies no `yarn.lock` before it runs `script/bootstrap`, so `script/bootstrap` installs no node and no yarn there. 3. Lines 303-304: "Keep the stage that ships last: the runtime image, or the development environment in a non-server repo." 4. Lines 688-690: "Without that check, a missing `git`…" replaces "Otherwise". 5. All seven sentences are back to the words on `next`: six short leads with bulleted lists, and the submodule examples in their own sentence, which matches both checklists again. 6. The three lists are bulleted again as on `next`: what Docker keeps after the Python `RUN`, the README's first line, and the nine root files. 7. PR body: "For sneak" is left as it is, as instructed. The size figures and the disclosure about inline lists are corrected, and the opening claim now holds. Size now: 1,145 to 1,062 lines (7.2% fewer), 8,427 to 7,794 words (7.5% fewer). For the reviewer: check that the seven findings of #159 (comment) are fixed as the reply says, that every rule still matches the old text at 8c889fa, and that nothing else changed. The "For sneak" question in the PR body is his to answer, not a finding.
